Generating visibility of business critical processes to enable workload balancing

Situation:

As part of a Victorian Electricity Regulators operational, planning and development role, it annually publishes strategic documents for regulatory compliance and reporting purposes.

Generating and publishing a large number of strategic documents on an annual basis draws considerable cross-functional resources, both internally and externally from other stakeholders. Coordinating these cross-functional initiatives whilst managing other critical roles and responsibilities often results in significant workload imbalance to those critical (expert) resources required to oversee and co-ordinate the activities necessary to achieve the reporting deadlines.

Task:

Develop a Smart Map of key business processes to provide appropriate transparency to critical actions, timing, resources and information required to achieve annual compliance / reporting deadlines, whilst maintaining acceptable and sustainable staff workload levels.

Action:

  1. Identify project scope, start/end point, inputs/outputs, stakeholders, participants and timeline.
  2. Identify key processes within each functional business unit. Assess business impact of each process, assess workload requirement of each process, and prioritise for review.
  3. Process owner participation in 'as-is' process mapping and identification of non-value waste activities.
  4. Business process verification.
  5. Process owner participation in 'to-be' business process design.
  6. Reallocate resourcing requirements in future state business process to ensure critical (expert) staffing resources are released to focus on business critical responsibilities.
  7. Develop tangible action steps to achieve future state 'to-be' design, including training & knowledge transfer steps.
  8. Develop 30/60/90 Day implementation (action) plan.

Results:

  • Blueprint document outlining 'to be' future state design of key business processes, with visibility of resourcing mix and task interdependencies to ensure critical (expert) resource capacity is focused on business critical responsibilities.
  • Development of succession plan and skill set development plan for lower level staff.
  • Process visibility to enable tracking and monitoring of key business processes at any point in the month/year to ensure activities/resources are allocated appropriately, and deadlines are adhered to.
